How do you monetize a local business directory?
Short answer
Free listing first, paid upgrade second, agency third. Let every business join free, offer an upgraded profile around $50 a month billed quarterly, and use the relationship to sell newsletter ads and, eventually, $1,000-a-month agency work. Keep the paid tier fully self-serve or the margin disappears.
Before I'd announced my directory or done any outreach, 14 business owners had already filled out the interview form to be listed.
That's what a free offer from a media brand with a real audience does.
What's the funnel?
"Step one, get them in the funnel for free. Step two, upgrade them to paid. Step three, upgrade them to your digital marketing agency for $1,000 a month."
| Tier | Price | What they get |
|---|---|---|
| Free listing | $0 | A correct, AI-ready page for their business |
| Paid profile | About $50 a month, billed quarterly | Video, up to 25 photos, a backlink, deals, jobs, articles, featured placement |
| Newsletter ads | Middle ticket | Ads in the newsletter, social mentions, event sponsorships |
| Agency | Around $1,000 a month | Done-for-you marketing |
"If you're a legit business owner, 50 bucks a month, you're basically dumb not to buy it."
Why give the listing away?
Because free starts conversations that an ad pitch never would. Someone getting something for free is much more willing to talk than someone being asked to pay for an ad upfront. Directory outreach might be the best way to get in front of business owners and pitch them ads later.
The pitch is simple: I built this directory for AI traffic, I built your page for free, I just want to make sure it's correct. Now you have a relationship. Post publicly about the free listing, not the paid one.
Why not sell bigger ads to small businesses?
Because they cancel. The mom-and-pop shop that wants to get involved is a $50-a-month customer, or about $500 a year. Offer them a $500-a-month ad and even if they say yes, they'll cancel a month later.
My positioning for the paid profile is "AI first, human second." Businesses need to be cited by AI, and an automated listing that helps with that is an easy yes.
Does it have to be self-serve?
Yes. At $50 a month, manual fulfillment kills the product. If you have to do a bunch of manual work in the directory, job board or newsletter for each customer, it's not worth it. I'm building it so businesses do things themselves in the system. Save manual work and outbound for bigger accounts.
Why does a media brand beat a pure directory?
Two big directory operators on my podcast said that once you have traffic, you can sell slots for $50 or $100 a month. That's all a pure directory has to offer. A media brand can add website spots, newsletter ads, Instagram reels on a channel with thousands of followers, and events with the business as sponsor. You can also push your own audience to the directory.
One warning from those conversations: customers have to win, or they stop paying.
How long does it take to build?
My system took six to nine months to build. Now I can duplicate it in other cities. For the revenue side of that, see how much a city directory can make, and for the AI search side, building a directory AI will cite.
